    Close the retreat to settle the choice

    The reason this is a hard decision is that both paths stay technically open. Manager is reversible 'in principle' (you can always go back to IC); IC is reversible 'in principle' (you can always pivot to management later). Neither reversal is actually as easy as it sounds. Commit, and most of the noise dissolves.

    Imagine each role's failure mode out loud

    Both roles can go wrong in specific, namable ways. The IC path goes wrong via stagnation — same problems, slower learning, watching peers pass. The manager path goes wrong via identity drift — six months in, you don't recognise what you do all day. The premortem only works if you do it dated, written, in detail. The failure mode you can describe most vividly is the one already running in your head.

  3. 03 Opportunity

    Pick the boring side that has your appetite

    Career romance is misleading. Both roles have a boring backbone — IC's is repeatable craft and incremental depth; manager's is people logistics, calendar tetris, and political triage. The win goes to whoever has appetite for the unglamorous chores. Don't pick the role. Pick the chores you'd actually do well.

1519 · Hernán Cortés, the conquistadors

In 1519 Cortés landed at Veracruz with 500 men against an unknown number of Aztecs. His own crew were on the edge of mutiny; many wanted to sail back to Cuba. He scuttled the ships in the harbour. The argument was over. The expedition that conquered Tenochtitlán was decided by removing the option to retreat.

The principle: When the option to retreat is keeping the conversation alive, removing the option settles the conversation. Burning the ships is rarely about courage; it is about ending the debate.

Andy Grove's question — 'if we got fired and a new CEO walked in, what would they do?' — strips out the loyalty to your own history. Apply it to your career: if a stranger were dropped into your skills, your seniority, and this exact offer, which role would they pick? The clarity comes from the answer not needing to honour what you've already built.

Tell one trusted person you've decided to take the IC role and describe what you'll do with it. Forty-eight hours later, tell someone different you've decided on manager. Notice which conversation you didn't want to end.

1985 · Andy Grove, Gordon Moore, Intel

By 1985 Japanese manufacturers had destroyed Intel's margins in memory chips — the business Intel had been founded on. Grove and Moore asked: if the board fired us and brought in new management, what would the new guy do? Walk out the door and walk back in as a microprocessor company. They did it themselves. Microprocessors became Intel.

The principle: The hardest move is the one your loyalty to your own history prevents you from making. Imagining your replacement frees you from the loyalty — and from the sunk cost of every decision that made you who you are.

Don't ask which role is better. Ask: in eighteen months, why am I unhappy in each? Both have plausible failure modes — name them out loud, in writing, dated, and the choice partially makes itself. The role whose failure mode you can't write convincingly is probably the one you should take.

Klein's pre-mortem inverts retrospective analysis: before a decision is committed, the team imagines themselves a year in the future, with the project having ended in disaster. Each person privately writes down why it failed. Because the premise is settled — failure happened — people who hesitated to voice doubts feel safe to articulate them. The technique reliably surfaces 30% more failure modes than open 'what could go wrong' brainstorming.

The principle: Pessimism phrased as fact is heard more cleanly than pessimism phrased as opinion. Move the question from 'might it fail' to 'why did it fail' and the silent worries become visible.

The lodgepole pine's cones are sealed shut by resin and only open in fire. Stability protects the seed but also prevents it from spreading. Your IC ladder is a stable forest — it compounds and shelters. Manager is the controlled burn — disruptive, breaks the seal, and only the right kind of seed survives it. Are you at a stable-forest stage of your career, or has the seal of your current skills started to need heat to release the next phase?

The lodgepole pine produces serotinous cones — cones sealed by resin that only opens when wildfire heats them past 45°C. The species depends on periodic fires to reproduce. Fire suppression in lodgepole forests doesn't preserve them; it slowly sterilises them. The disaster is the reset.

The principle: Some systems require periodic catastrophe to renew. Smoothing every shock keeps the system functioning in the short term and atrophies it in the long term. The shock is part of the cycle, not an interruption of it.

Amundsen reached the South Pole first because he planned for the dogs, the depots, and the boring routes. Scott reached it second and didn't return because the heroic story made the logistics feel beneath the mission. Career-fork advice is almost always about the romance of each path — the craft of IC, the leverage of management. The actual differentiator is who plans for the boring problems.

1911 · Roald Amundsen, Robert Falcon Scott

Two expeditions raced to the South Pole in 1911. Amundsen used Inuit-style dog teams, fur clothing, calorie-dense rations, and a meticulous depot strategy. Scott used Manchurian ponies, motor sledges that broke, manhauling, and tea-and-biscuit thinking. Amundsen reached the Pole first and returned without losing a man. Scott reached it second and his entire team died on the way back.

The principle: Glory accrues to whoever planned for the boring problems. Heroic narratives form around the things that went wrong — but the team that didn't need heroics was the one that read the manual before they left.
