1975 · Steven Sasson, Eastman Kodak

In 1975 a Kodak engineer named Steven Sasson built the first working digital camera. Kodak — whose entire business was film and chemistry — saw the threat clearly and decided not to act on it. The patents sat unused. A quarter of a century later, the company that had invented the digital camera went bankrupt because of it.

The principle: Building the thing that will replace your business is not the hard part. Choosing to ship it is. The internal politics of cannibalising your own revenue will kill the right move more reliably than any external competitor.

1985 · Andy Grove, Gordon Moore, Intel

By 1985 Japanese manufacturers had destroyed Intel's margins in memory chips — the business Intel had been founded on. Grove and Moore asked: if the board fired us and brought in new management, what would the new guy do? Walk out the door and walk back in as a microprocessor company. They did it themselves. Microprocessors became Intel.

The principle: The hardest move is the one your loyalty to your own history prevents you from making. Imagining your replacement frees you from the loyalty — and from the sunk cost of every decision that made you who you are.

1850 · Biston betularia, the Industrial Revolution

Before the Industrial Revolution, the peppered moth (Biston betularia) was pale and dappled, camouflaged on lichen-covered trees. Coal soot blackened the trees through the 19th century; within decades the dark variant of the moth dominated. After clean-air acts in the 20th century, the trees lightened, and the pale moth returned to majority. The species changed twice within a human lifetime.

The principle: Adaptation works in both directions. The conditions that select for one form will, when those conditions reverse, select against it. Being well-adapted to today's environment is not a permanent state — it is a snapshot of what worked recently.

1888 · Thomas Edison, Nikola Tesla, George Westinghouse

In the late 1880s Edison's direct-current electrical grid competed with Tesla and Westinghouse's alternating-current system. AC was technically superior — it transmitted further with less loss. Edison fought back with a propaganda campaign, including electrocuting animals to show AC's danger. AC won eventually anyway. But for years the inferior technology held the market on the strength of the louder narrative.

The principle: Technical superiority does not autoplay into market victory. The story told about a technology shapes adoption faster than the technology itself does. The right engineering can still lose for years while the wrong engineering owns the narrative.

Inca Empire, 15th c · Inca civilisation, chasqui (runners)

The Qhapaq Ñan, the great Inca road system, stretched 40,000 kilometres from modern-day Colombia to Chile through the Andes — built without the wheel, without iron tools, and without a written language. Coordination happened via the road itself and the chasqui runners who moved along it carrying quipus (knot-records). The physical infrastructure carried the empire's coordination because no other medium did.

The principle: When you can't centralise coordination via text or system-of-record, the physical network you build becomes the coordination. The road forces the path; the runners-on-the-road encode the messages; the rest stops measure the cadence. Modern equivalents: meeting rhythms, office floor plans, who sits next to whom — these often do load-bearing coordination work no document does, and they break silently when you move people around without noticing.
