1975 · Steven Sasson, Eastman Kodak

In 1975 a Kodak engineer named Steven Sasson built the first working digital camera. Kodak — whose entire business was film and chemistry — saw the threat clearly and decided not to act on it. The patents sat unused. A quarter of a century later, the company that had invented the digital camera went bankrupt because of it.

The principle: Building the thing that will replace your business is not the hard part. Choosing to ship it is. The internal politics of cannibalising your own revenue will kill the right move more reliably than any external competitor.

1628 · King Gustavus Adolphus, Master shipwright Henrik Hybertsson

King Gustavus Adolphus wanted Sweden's new flagship Vasa to be longer, taller, more heavily armed with two gun decks instead of one — added during construction. The shipwright knew the proportions were wrong but the king insisted. The Vasa sailed on her maiden voyage in August 1628 and capsized within twenty minutes of leaving Stockholm harbour. She had not yet cleared the city.

The principle: Specifications added after the design is locked accumulate into ships that cannot float. Each request seems individually reasonable to the requester; the catastrophe is in the sum. The role of the engineer is to refuse the sum even when refusing each individual request is impossible.

1850 · Biston betularia, the Industrial Revolution

Before the Industrial Revolution, the peppered moth (Biston betularia) was pale and dappled, camouflaged on lichen-covered trees. Coal soot blackened the trees through the 19th century; within decades the dark variant of the moth dominated. After clean-air acts in the 20th century, the trees lightened, and the pale moth returned to majority. The species changed twice within a human lifetime.

The principle: Adaptation works in both directions. The conditions that select for one form will, when those conditions reverse, select against it. Being well-adapted to today's environment is not a permanent state — it is a snapshot of what worked recently.

1859 · Charles Darwin, Alfred Russel Wallace

Darwin worked out the theory of natural selection by 1838 and then sat on it for two decades, building evidence and dreading the social consequences. He only published in 1859 when Alfred Russel Wallace wrote to him with the same theory, independently arrived at. Darwin's twenty years of fear nearly cost him the credit.

The principle: Being right is not the same as being known to be right. The price of waiting until you are completely safe to say the thing is that someone else will say it first — and the chance to be the person who said it will not return.

-48 · Ptolemaic Egypt, Julius Caesar

The Library of Alexandria held the largest collection of scrolls in the ancient world — possibly half a million texts, copied at state expense from every ship that put in to harbour. It was the unique repository of much of classical knowledge. A series of fires (the first probably during Caesar's 48 BCE campaign) destroyed it across centuries. The world lost works that existed only there.

The principle: Unique repositories of value are time-bombs unless deliberately duplicated. The bigger and more comprehensive the concentration, the larger the loss when something goes wrong. Backup is not a technical concern; it is a strategic one.
