The Titanic carried lifeboats for half its passengers because the assumption was that the worst case couldn't happen — the ship was the lifeboat. Extending runway by laying off two engineers assumes the worst case (running out of money) is the only worst case that matters. There's another one: cutting the team that builds the product that buys you the next round, then finding out you've extended a slower death.

The Titanic was advertised as practically unsinkable. The confidence shaped material choices: lifeboats for half the passengers, watertight bulkheads only as tall as the engineers thought they needed to be, a sea-trial of less than a day, an ice-warning-laden North Atlantic at full cruising speed. The iceberg was the trigger; the assumption was the cause.

The principle: When an organisation believes the worst case cannot happen, it stops preparing for the worst case. The assumption becomes a design parameter — it shapes the lifeboat count, the redundancy, the schedule, the speed. The failure that follows is shaped by every decision the assumption authorised.

An oracle had said whoever untied the Gordian Knot would rule Asia. The knot, lashed onto an ancient cart in the city of Gordium, was impossibly tangled and no one had managed. Alexander tried for a while, then drew his sword and cut through it. He conquered Asia. The original problem statement assumed only one move was permitted.

The principle: Some problems are unsolvable in the form they're presented because the form is part of the problem. Refusing the implicit rules — 'no, I'm not going to play by the constraint that has trapped everyone before' — turns the impossible into the trivial.

The mechanism is pheromone trails — each ant lays a chemical signal slightly stronger when it finds food, slightly weaker when the path runs cold. The colony's intelligence is in the signals, not in any individual ant.

The principle: Signals scale where instructions don't. A system that broadcasts what is working and what is failing — and lets the individual actors decide what to do with the signal — coordinates without anyone holding the plan in their head.

Japan's December 7 attack on Pearl Harbor crippled the US Pacific Fleet — tactically immaculate: surprise achieved, eight battleships hit, hundreds of aircraft destroyed. Strategically, it transformed isolationist America into a unified war machine within forty-eight hours. The tactical win bought the strategic loss.

The principle: A perfectly-executed move can still be a catastrophic move if the opponent it galvanises is bigger than the opponent it eliminates. The question is never 'did the strike succeed' but 'what did the strike turn the opponent into.'

Blockbuster Passes on Netflix

Declining the future while it's still cheap to buy.

When Reed Hastings offered to sell Netflix to Blockbuster for $50M, Blockbuster passed because it was cheap to fix later. It was never cheap to fix later. The layoffs may be the right call, but ask the harder question: what's the move you're declining today because it's cheap to decline, that won't be cheap to decline in six months?

In 2000 Reed Hastings flew to Dallas and offered to sell Netflix to Blockbuster for $50 million. Blockbuster's CEO laughed him out of the room. Why would the dominant video-rental empire pay for an unprofitable mail-order DVD startup? A decade later Blockbuster was bankrupt and Netflix was worth billions.

The principle: When a small threat asks to be bought, it is offering a much better price than it will charge later. Dismissing it from a position of strength is exactly the position from which the dismissal is most dangerous — because you can afford the deal and you assume you don't need it.
